Comprehension Must Become a Core Architectural Goal—Before AI Erodes It Away
As generative AI accelerates code delivery, development teams risk losing the shared mental models that enable safe system evolution—and must now deliberately cultivate understanding before generation, not after.

The Silent Decay of System Knowledge#
When incidents strike complex systems, teams often spend far more time reconstructing how the software actually works than hunting down the bug itself. This familiar pattern points to a deeper architectural failure: the collective mental models that keep systems coherent have fragmented across the team, siloed within individuals, or simply evaporated.
Drawing on Peter Naur's concept of "programming as theory building," a system's true substance lies not in its code alone but in the shared understanding developers hold about how and why it works. This comprehension—the mental model that enables safe evolution—has emerged as a critical architectural property in its own right. Unlike measurable traits like performance or availability, it decays silently, and once lost, makes any meaningful change dangerous.
Three Currents Eroding Shared Understanding#
Organizational structures contribute to comprehension loss in multiple ways. Decentralized decision-making improves team autonomy and flow but fragments the global picture: each team masters its corner while losing sight of why the system's architectural boundaries exist. Knowledge concentrates with a few decision-makers, and when they leave, no one else holds the "why."
Team turnover compounds the problem. New hires must rebuild understanding from code artifacts that typically capture what the system does, not why it was built that way. Without historical context, they default to tactical patches rather than coherent design.
Generative AI now accelerates this erosion most rapidly. Development platforms have long created comprehension as a byproduct of implementation—engineers built mental models naturally during design, coding, and verification. Agentic tools compress that middle layer. As one team experienced firsthand, an engineer shipped code she could not explain because she had never formed a mental model of it. The code passed all quality gates; comprehension debt remained invisible until a client demo exposed the gap.
Monitoring Comprehension Decay Through Fitness Functions#
Comprehension cannot be directly measured, but its absence produces detectable signals. Architects can deploy fitness functions—automated checks tied to sociotechnical indicators—to flag theory decay before it becomes critical:
